Discipline One: Unlocking the TRUST Code
Focus: Strengthening the behavioural foundations of executive trust.
Leaders examine how trust is built, damaged and restored, and how leadership behaviour affects communication, collaboration, decision-making and collective performance.
Working sessions may include:
Exploring the Four Trust Pillars and the Trust equation.
Examining the hidden costs of low trust.
Identifying behaviours and relationship patterns that strengthen or undermine trust.
Mapping leadership trust dynamics and organisational friction.
Creating space for candid conversations about concerns, expectations and working relationships.
Identifying opportunities to strengthen psychological safety, communication and executive cohesion.
Intended outcome: A clearer understanding of the team's trust dynamics, the behaviours that influence them and the changes needed to support stronger leadership relationships.
Discipline Two: Creating Organisational Clarity
Focus: Aligning purpose, strategic direction, priorities and ownership.
A leadership team needs more than agreement on individual targets. It needs a shared understanding of the organisation's purpose, its desired future, the values that guide behaviour and the goals that define progress.
This discipline brings mission, vision, values and goals explicitly into the first Trust OS™ dimension: Clarity of Direction.
Working sessions may explore:
Mission: Why does the organisation exist, whom does it serve and what value must it create?
Vision: What future is the organisation working towards?
Values: What principles and behaviours should guide leadership decisions and organisational conduct?
Goals: What outcomes must the organisation achieve, and how will success be recognised?
Strategic priorities: What matters most now, and what requires collective leadership attention?
Organisational friction: Where are competing agendas, unclear expectations or conflicting priorities undermining progress?
Decision and role clarity: Who owns key decisions, responsibilities and outcomes?
The team works to connect strategic intent with practical priorities, leadership expectations and accountability.
Intended outcome: Greater clarity of direction, stronger strategic alignment, shared priorities and a clearer understanding of responsibilities and expected results.
Discipline Three: Installing Trust OS™
Focus: Translating trust and strategic alignment into operating practices.
On the second day, the leadership team moves from understanding the issues to designing practical ways of addressing them.
The team examines how the five Trust OS™ dimensions can be embedded in leadership routines, decision structures, communication practices, and execution processes.
Working sessions may include:
Reviewing relevant Trust OS™ Core Index insights.
Mapping execution flows and identifying breakdowns.
Clarifying decision rights and decision-making processes.
Designing communication rhythms and information-sharing practices.
Reviewing executive meetings and performance discussions.
Mapping accountability, ownership and follow-through.
Identifying practical changes to improve reliability, transparency and organisational coordination.
Intended outcome: A set of practical operating improvements that support clearer decisions, more reliable execution, stronger communication and more consistent accountability.
Discipline Four: Sustaining Trust and Transformation
Focus: Converting the off-site's insights into a practical implementation roadmap.
Trust and performance improve when new expectations are reinforced through daily leadership behaviour, operating systems and regular reviews. The final discipline helps the team define how its commitments will be sustained beyond the two-day experience.
Working sessions may include:
Designing a Trust OS™ transformation roadmap.
Prioritising implementation initiatives.
Defining leadership commitments and behavioural expectations.
Establishing ownership, milestones and review rhythms.
Identifying appropriate measures of trust, alignment and execution.
Developing a practical 90-day action plan.
Agreeing how progress will be reviewed and obstacles addressed.
Intended outcome: A shared implementation roadmap, defined priorities, clear ownership and a 90-day action plan to guide the next stage of organisational improvement.
